Why You Must Diagnose in Order
Non-converting campaigns have multiple potential root causes, and fixing the wrong layer wastes time and money. The diagnostic framework below is ordered from most common to least common, and from most impactful to least impactful. Always start at Check 1 and only proceed to Check 2 after confirming Check 1 is clear.
Before diagnosing, confirm: are you getting clicks but zero conversions, or are you getting very low impressions? Low impressions = targeting or bidding problem. Clicks with zero conversions = tracking, landing page, offer, or relevance problem. These lead to completely different diagnoses.
Check 1: Is Your Conversion Tracking Working?
This is the most common reason for "no conversions", the tracking was never working, or stopped working after a site change. Before assuming your ads aren't converting, confirm conversions are even measurable.
Check 2: Is Your Landing Page Converting?
If tracking is confirmed working and you're still seeing zero or very low conversions with hundreds of clicks, the landing page is the most likely culprit. Issues to check in order:
- Page speed on mobile: A page taking over 3 seconds to load loses 50%+ of mobile visitors before they even see your content. Test with Google PageSpeed Insights.
- Message match: Does the landing page headline match the ad's promise? If your ad says "Free CRM Trial" and the landing page says "Enterprise Software Solutions," you have a disconnect.
- Mobile experience: Is the CTA button visible without scrolling on mobile? Is the form easy to fill on a phone? Are images loading correctly?
- Form UX: Count form fields. Every additional field beyond email + name reduces conversion rate by an average of 5%. Forms with 7+ fields are common conversion killers.
- Single clear CTA: If your page has 4 different buttons ("Buy Now", "Learn More", "Contact Us", "Download Free Guide"), visitors suffer from choice paralysis.
Check 3: Is Your Offer Clear and Compelling?
If tracking works and your landing page is technically sound, the issue may be the offer itself. Ask honestly: why would someone choose you over the alternatives they saw in the same search results?
- Value proposition clarity: Can a visitor understand what you offer, who it's for, and why it's better in under 5 seconds?
- Price transparency: Hiding pricing often reduces conversions for considered purchases. Visitors who don't know the price can't commit.
- Trust signals: Do you have reviews, testimonials, logos of known clients, certifications, or guarantees visible on the page?
- Risk reduction: Is there a free trial, money-back guarantee, or low-commitment entry offer? High-ticket items need risk reduction.
Check 4: Is Your Targeting Reaching the Right People?
You may be getting clicks from people who will never convert, wrong intent, wrong stage, wrong geography.
- Keyword intent mismatch: "What is CRM software" is informational intent. "Best CRM software for small business" is commercial intent. "Buy CRM software" is transactional intent. Are your keywords attracting transactional or informational searchers?
- Search terms report: Review what people are actually searching. Broad match keywords often show ads for irrelevant queries.
- Geographic targeting: If you only serve certain regions, confirm your location targeting is set to "Presence only" not "Presence or interest."
Check 5: Is Your Budget and Bidding Allowing Conversions?
Sometimes ads aren't converting because the budget runs out before enough clicks accumulate to produce statistically meaningful conversion data. Or the bidding strategy is wrong for the data volume.
- Under-budget: A budget that generates 5-10 clicks per day is not enough to gather conversion data. Most accounts need 30-50 clicks per day minimum to see meaningful conversion patterns.
- Target CPA too tight too soon: If you set Target CPA before accumulating 30+ conversions, the algorithm restricts impressions aggressively and may generate almost no traffic at all.
- Bidding too conservatively on manual CPC: Bids too low = poor ad position = low-quality impressions and low CTR from the least-motivated searchers.
Check 6: Are Competitors' Offers Simply Better?
This is the hardest diagnosis to accept: sometimes the market is telling you something real. If you've fixed tracking, landing pages, and targeting, and you're still not converting, the competitive landscape may be the issue.
- Are competitors offering significant discounts, free trials, or stronger guarantees?
- Are they more established with more reviews and social proof?
- Are there dominant players in your space absorbing most of the conversion-intent traffic?
Check 7: Is Quality Score Depleting Budget Before Conversions?
Low Quality Scores mean you pay more per click than competitors with better relevance. With limited budget, this means you reach fewer people, and the reach you do have is at higher cost, leaving less room for conversions to materialize statistically.
- Check QS column: keywords below 5 spending significant budget are a priority
- A QS 3 keyword can cost 3-4× more per click than a QS 8 keyword in the same auction
- With a fixed €50/day budget, a QS penalty effectively cuts your reach in half
